Upselling and Cross-Selling on the Shop Floor Without Being Pushy

Upselling and cross-selling on the shop floor without being pushy comes down to three tests: the suggestion is relevant to something the customer said, it is made after the main decision and before the bill, and the first no is accepted. Upselling is moving the customer to a better variant of what they came for; cross-selling is adding a product that goes with it. Both raise the ticket, both are decided inside the conversation, and both turn into pressure the moment the advisor is selling a target instead of solving the customer's use. Upselling and cross-selling, defined for the floor

An upsell is the same product, better: the inverter air conditioner over the fixed-speed one, the 256 GB phone over the 128, the higher trim of the car, the postpaid plan with more data, the orthopaedic mattress over the standard. A cross-sell is a different product that completes the use: the stabiliser with the air conditioner, the case with the phone, the accessories pack with the car, the family add-on with the plan, the protector with the mattress.

The two are handled differently. An upsell is raised during the demonstration, when the customer's use makes the better variant obviously better, or not at all. A cross-sell is raised after the main decision, as a completion of it. Raising an upsell after the decision reopens it; raising a cross-sell before the decision adds to a price the customer has not yet accepted.

The three tests

  • Relevance. The suggestion connects to something the customer said in discovery: the voltage in their area, the phone they keep dropping, the highway commute, the number of family lines, the child who shares the bed. A suggestion with no connection to the conversation is a target being sold.
  • Timing. The upsell inside the demonstration, the cross-sell after the decision and before the bill. Anything at the counter as the card is out is too late and reads as a surcharge.
  • Permission. One offer, two sentences, and the first no is accepted with grace: "theek hai, baad mein bhi le sakte hain." The second offer of the same thing is pressure, whatever the words.

The sequence that works

  1. Discover first. The upsell and the cross-sell are both decided by what the customer says in the first three minutes. Without discovery there is nothing to connect the suggestion to.
  2. Demonstrate the customer's choice, then the better one, if the use justifies it. Show the difference in the thing they care about, not the spec sheet. If they do not care about that thing, there is no upsell; sell the one they chose.
  3. Confirm the main decision before any cross-sell. "Toh yeh wala final?" A cross-sell raised before this reads as a price increase.
  4. Offer one cross-sell, tied to a use they mentioned, in two sentences with the price. Then a second only if the first was a yes and it is clearly different.
  5. Accept the no. Say where they can get it later, and move to the bill. The customer who was not pushed comes back for the add-on and for the next purchase.

Measuring the ask, not just the attach

POS reports attach rate. It cannot say whether the cross-sell was offered, at which step, in what words, or whether the customer was asked twice. The advisor who asks every time and is often declined and the advisor who never asks look identical on the attach report, and the second one is the one to coach.
